When revenue stalls, the instinct is to hire another rep. Sometimes that's right. More often, at companies doing AED 1M to AED 10M in ARR, the problem isn't headcount, it's that there's no system for the reps already in the room to work inside. Adding another person to a broken system just gets you a second underperformer instead of one.

Here are five signs it's a structure problem before you write another job description.

1. Performance varies wildly between reps

If your best rep closes five times what your worst rep closes, and there's no clear difference in the accounts they're given, that's rarely a talent gap. It usually means there's no shared process, so results depend entirely on which rep happens to have good instincts.

2. Nobody can tell you why a deal was lost

Ask why the last three lost deals fell through. If the answers are vague, "they went quiet" or "budget," rather than specific, that's a sign there's no qualification framework catching the real reason early enough to do something about it.

3. The forecast is a guess dressed up as a number

A healthy pipeline has enough coverage, usually three to four times the target, tracked against clear stage definitions, to make the forecast a calculation rather than an opinion. If your forecast changes dramatically in the last week of the quarter, the pipeline was never really being managed.

4. New hires take months to become productive, with no clear reason why

If ramp time is long and inconsistent, and there's no documented onboarding path, every new hire is relearning the job from scratch by trial and error. That's a systems gap, not a hiring gap, and it repeats with every person you add.

5. The founder is still the best salesperson in the company

This is the clearest sign of all. If you, the founder, are still closing the biggest deals personally, it's not because the team lacks talent. It's because nobody has built the process, coaching and accountability structure that would let someone else do what you do.

What to do about it

Before adding headcount, run an honest audit of pipeline, process, team and reporting. In most cases, the fix is cheaper than another hire, and it makes every future hire more productive, faster.
